it wouldn't start on battery.

Pulled battery tray out and across the two strings it was showing 12.2v on
both.  I then disconnected the cables and pulled the full tray out. With
the main cables disconnected the two strings were showing 19v.

I disconnected a couple of individual batteries and they were reading
consistently 2.5v.

So what does that tell us and what's my most cost effective solution?  :-)
